The Coach and Ralph Lauren Playbook for Getting Fashion Growth Back

Coach and Ralph Lauren have become the two best turnaround stories in American fashion, and neither is a thriller. Both are methodical, step-wise case studies in vision, planning and the fortitude to hold a course for years rather than quarters.

The common thread is Jane Nielsen, CFO at Coach from 2011 to 2016 and then at Ralph Lauren for eight years. “The strategic pillars didn’t change radically,” she says. “The tactics would evolve, and your metrics would evolve as you improved. But the fundamental strategy was pretty straightforward.”

Ralph Lauren has logged nine straight years of average unit retail growth, with AUR up 15 percent in its direct-to-consumer business last quarter, while gross margins reached 69.9 percent against 57.9 percent before CEO Patrice Louvet arrived. Marketing spend, at 8.2 percent of sales, has more than doubled since the pivot began.

Levi’s under Michelle Gass is cited as the closest follower, paring brands, elevating with Blue Tab and pushing direct-to-consumer. The lesson for the rest of the industry: brand elevation is a multiyear commitment, and the brands that treat it as such are the ones that survive.

“They committed to raising price, volume be damned,” says Guggenheim analyst Simeon Siegel. “You cannot restructure and grow in the same sentence.” The discipline is the hard part, because it requires public companies to report declining revenue for years and call it progress.

The playbook is easy to articulate and hard to follow: tighten distribution, focus on owned retail, pull back from outlets, cut the number of styles, zero in on higher-priced categories and invest more in marketing to fuel full-priced sales.

Tapestry reported fiscal 2026 sales of $8 billion, up 17 percent on an adjusted basis, hitting its three-year plan in year one, with a sector-leading market cap near $25.9 billion. Ralph Lauren’s first-quarter sales tallied $2 billion, up 13 percent in constant currencies.
